How we engage

The Assembly Way

A structured approach to leading modernization and consolidation programs, from short-term initiatives to multi-year, cross-domain transformations where real business risk is on the line.

We use it across every engagement. Clarity in planning, predictability in delivery, and continuous improvement in operation, structured to meet your organization where it is.

Phase 01

Align

Define a clear execution strategy before committing to build.

Phase 02

Build

Execute with dedicated, scalable delivery pods that match your priorities.

Phase 03

Evolve

Keep digital initiatives relevant, scalable, and continuously improving.

A flexible engagement model

Structured execution at every stage of your digital estate work, without unnecessary overhead.

The Assembly Way is designed to meet your organization where you are. Whether you are aligning on strategy at the start of a program, scaling execution across multiple domains, or optimizing for long-term value after the initial work is complete, the model provides the right structure for the moment.

Our approach meets your organization where it is, and adapts as the program moves. Every engagement is shaped by two decades of delivering inside live, regulated estates, so the plan holds when conditions change. Every engagement is designed to make your team stronger rather than more dependent on outside help.

The three phases are deliberately distinct. Align produces the plan. Build delivers the work. Evolve sustains and grows what was built. Each phase has its own engagement shape, its own team composition, and its own commercial model. You invest in the phase you are actually in rather than buying everything upfront.

Phase 01 · Upfront strategy and roadmap

Align

Define a clear execution strategy before committing to build.

  • Gain alignment on business priorities, objectives, and execution strategy
  • Establish a strategic roadmap that balances impact, investment, and efficiency
  • Define a solution blueprint that integrates with internal teams, governance models, and security requirements
  • Produce the executive materials that turn strategic intent into fundable program
Why it matters: Start with clarity and confidence, ensuring your digital investments align with business goals before moving into execution. The Align phase is where career risk gets reduced, stakeholder coalitions get built, and the program becomes defensible under scrutiny.

What is included

Discovery and alignment

Executive discovery sessions with stakeholders to define goals, success criteria, and the specific questions the engagement needs to answer.

Business and technical assessment

Current-state analysis across the scope of the program. Identification of constraints, opportunities, dependencies, and the risks that affect sequencing.

Roadmap and investment plan

A phased plan that sequences the program by business value and risk. Realistic effort estimates, phased spending profile, and the business case the CFO can defend.

Solution definition and architecture

The high-level approach for execution, including target architecture, governance model, and integration with internal teams and operating constraints.

Phase 02 · Implementation and execution

Build

Execute with dedicated, scalable delivery pods that match your priorities.

  • Scale execution based on investment, speed, and impact goals
  • Deliver work in structured increments, ensuring measurable value at every stage
  • Maintain efficiency with governance, compliance, and automation built into execution
  • Transfer knowledge continuously so your team is stronger at the end than at the start
Why it matters: Rather than committing to a rigid multi-year build phase, you control the scale, speed, and investment of execution. The engagement flexes as your priorities shift without losing the structural discipline that makes programs deliverable.

What is included

Scalable delivery pods

Right-sized, cross-functional teams that match your project scope, timeline, and complexity. Pods scale in size and structure as your needs evolve.

Increment-based execution

Work delivered in structured phases tied to business outcomes. Visible value in the first quarter rather than waiting for a final launch.

Governance and compliance

Security, regulatory, and governance requirements built into delivery rather than added at the end. Grounded in CIS, NIST, PCI-DSS, and the frameworks your organization requires.

Automation and infrastructure-as-code

Infrastructure-as-code and CI/CD automation so what gets built is repeatable, auditable, and maintainable. No manual configuration that drifts over time.

Knowledge transfer

Your team works alongside ours throughout delivery. At handover, they are equipped to maintain and scale the platform independently.

Program governance

Regular executive checkpoints, stakeholder reporting, and the defensibility materials that keep leadership informed and the program funded through its full duration.

AI-accelerated engineering

Senior engineers work alongside Claude and Codex to accelerate code generation, test automation, documentation, and refactoring. AI handles the repeatable work so the team focuses on architecture, decisions, and the parts of delivery that benefit from human judgment.

Flexible commercial structure

Engagements scoped as defined-scope accelerators, dedicated delivery pods, time and materials, or a combination. The structure flexes with your scope and risk profile rather than forcing one commercial model.

Phase 03 · Continuous optimization and growth

Evolve

Keep digital initiatives relevant, scalable, and continuously improving.

  • Shift from reactive problem-solving to proactive optimization
  • Enhance performance, automation, and scalability over time
  • Expand capabilities as business needs evolve without rebuilding foundations
  • Maintain governance and operational excellence without adding complexity
Why it matters: Digital estates do not stop needing attention after the initial program ends. The Evolve phase is where the investment continues to pay returns: by preserving what works, responding to what changes, and preventing the next accumulation of technical debt.

What is included

Continuous optimization

Ongoing refinement of digital capabilities based on performance data, user behavior, and emerging business needs. Adaptive rather than reactive.

Scalability planning

Capacity, performance, and architectural guidance as your workloads grow, your user base expands, or your estate adds new capabilities.

New features and innovation

Proactive evolution to maintain competitive edge. New integrations, new capabilities, and new platform investments sequenced into the existing operating model.

Governance frameworks

Sustained governance that preserves consistency across the estate while enabling change. Policies evolve with the organization rather than constraining it.

Managed services

Optional ongoing operation of the platforms we helped you build. The team that built it stays involved in running it, with no handover gap or knowledge transfer overhead.

Strategic advisory

Periodic engagement with senior engineers as the estate evolves. The expertise stays available as your needs grow without requiring a new procurement cycle.

Commercial models

Four ways to engage, matched to where you are in the program.

Different phases of modernization, consolidation, and operations need different commercial structures. Rather than forcing one model across every situation, The Assembly Way offers four distinct commercial structures that map to the work being done.

Defined-scope engagements

Defined scope, defined deliverables, fixed price. Used for assessments, blueprints, and accelerators across all four domains. Two weeks to ten weeks depending on scope. Predictable for the CFO, predictable for the program.

Dedicated delivery pods

Right-sized cross-functional pods on monthly recurring commercial structure. Used across Build and Evolve when work is continuous rather than project-shaped. Predictable burn rate, predictable capacity, scope flexes with priorities as the program evolves.

Time and materials

For situations where scope cannot be fully defined upfront, where we augment internal teams with specific expertise on demand, or where open-ended advisory is the right shape. Used as a bridge between fixed-scope engagements or for ongoing specialist access.

Managed services

Ongoing operation of platforms and applications we built, with service-level commitments and defined response targets. Used in Evolve phase when you want the team that built the work to operate it continuously.

Why The Assembly Way works

The principles that make this model deliver.

Each one shapes how the work is run. None of them is consulting theory.

Principle 01

A proven system that moves clients from uncertainty to clarity.

The Assembly Way has been refined across hundreds of programs. Each phase is structured around what actually works rather than consulting theory. The outcome is a program your leadership team can fund, your delivery team can execute, and your operations team can sustain.

Principle 02

Built for long-term value.

The Assembly Way optimizes for what happens five years after delivery, not the handover moment. The Evolve phase is not an afterthought. It is where the initial investment continues to pay returns, year over year.

Principle 03

Your team gets stronger, not more dependent.

Knowledge transfer is continuous throughout delivery, not a ceremony at the end. Your people work alongside ours, learn the platforms we build, and own them afterward. The goal is to reduce your long-term dependence on outside help, not increase it.

Principle 04

Lower risk, less complexity, more predictability.

Clear phases, consistent practices, and the right level of oversight at each stage. Programs run to the plan rather than drifting into open-ended engagements. Investment decisions stay defensible under scrutiny because the structure is transparent throughout.

Principle 05

Right-sizing: effort where the complexity lives.

We put effort and budget where the complexity genuinely lives, integration, identity, data, the parts only your program can build, and keep the rest lean with reusable components and proven platforms. Where a purpose-built tool already does a job well, we integrate it rather than rebuild it. Fewer things built from scratch means fewer things to patch, secure, and upgrade for years afterward.

Principle 06

Engineered before it was priced.

Before we put a number on a program, we validate the plan from the bottom up, role by role and sprint by sprint, against what the team can actually deliver in the window. The price reflects engineering, not a guess, and it re-baselines at the gate before the build commits. Investment decisions stay defensible because the structure underneath them is real.

Principle 07

Frontier AI tools alongside senior practitioners.

Claude Codex

Our engineers work with Claude and Codex day to day. AI accelerates code generation, test automation, documentation, and refactoring so engineers focus on architecture, decisions, and the parts of delivery that benefit from human judgment. You get the benefit of frontier capabilities, your team learns the tools they will use after we are gone, and we deliver faster without sacrificing quality.
