Impact Story: Strategic App Rebuild Blueprint
Helping an automotive client modernize without pressing pause
Faced with a sprawling legacy application portfolio and mounting regulatory pressures, a leading automotive brand needed to modernize without slowing down. In just 12 weeks, we delivered a Strategic Rebuild Blueprint that mapped their current state, prioritized opportunities, and defined a phased path forward. The result: a trusted roadmap that empowered them to evolve quickly—without the risks of a full rebuild.

CHALLENGE
Too big to rebuild, too important to pause
When a well-known automotive brand set out to modernize its massive portfolio - over 100 customer-facing applications - it was clear from the start: jumping into a full rebuild would be risky.
They were dealing with a tangled mix of legacy .NET systems, custom CMS tools, and on-prem infrastructure that had built up years of technical debt. But even with all that weight, the business couldn’t afford to stand still. New digital experiences still had to go live. And looming regulations (like AODA compliance) meant standing still wasn’t even an option.
Making it harder? Years of leadership changes had left the teams flying blind. Architecture diagrams were outdated. Critical logic was buried deep in legacy code. No one could say with confidence what should be kept, what needed replacing, or even where to start.
They were looking for clarity. Something that could cut through the noise, align everyone around what they actually had, and give them the confidence to move forward.
SOLUTION
The 12-week engagement that unlocked progress
We delivered a 12-week Strategic Rebuild Blueprint that helped the company avoid pressing pause. The engagement included:
✅ A reconstructed architecture portfolio across all 100+ apps, presented in a clear, accessible format for technology leadership
✅ A verified set of constraints and modernization opportunities tied directly to business goals
✅ An incremental execution strategy that allowed experiences to be replaced page by page, without user disruption
The blueprint wasn’t just theory - it was actionable and immediate. It mapped how to continue delivering on the current stack while incrementally modernizing toward a scalable, composable future.
TECHNOLOGY
Tools, tech, and tactics that made it work
As part of the plan, we also introduced foundational elements that would enable a faster, more efficient rebuild:
➡️ A themed design system and a rationalized UI component library to reduce design debt and accelerate delivery across all brands
➡️ A validated CMS selection and architecture optimized for cloud efficiency and performance
➡️ A full Azure cloud migration strategy with supporting reference architecture
➡️ CIAM and IAM integration with OKTA
➡️ Centralized API-accessible data repositories to create a single source of truth for web experiences
➡️ DevOps pipelines for blue/green deployments, enabling zero-downtime releases
➡️ Business-aligned increment planning that respected domain boundaries and technical decoupling constraints
IMPACT
Where it led—and why it worked
1. A clear case for change.
We helped leadership see what existed today and what was possible tomorrow—without forcing them to choose between progress and disruption. The blueprint aligned every stakeholder with a shared view and a credible plan to evolve.
2. A roadmap they could trust.
Instead of a high-stakes, all-or-nothing rebuild, the organization received a sequenced, phased strategy backed by technical validation and business alignment. Each phase had clear scope, value, and feasibility.
3. A foundation to move fast—without regret
With architectural alignment, governance frameworks, and rollout strategies defined, the organization was ready to begin modernization—with confidence and control.
